Send 10,000 parts a month to a job shop at $0.40 a part and you'll spend $48,000 a year on outsourced marking. A 30-watt fiber laser marking system now starts around $15,000. The arithmetic that used to take two years to work out takes about five months.

Quick Answer

The short version: outsourcing still wins when your volume is low, irregular, or spread across materials that need different laser sources. But the case for buying got dramatically stronger, because entry-level system prices have fallen by roughly two thirds over the past decade while job shop rates went the other direction. A fiber laser marking system that cost $45,000 a few years ago now has a $15,000 equivalent, and it still carries no consumables and no laser maintenance.

This article walks through what each path costs today, where the break-even sits, and the cases where the "obvious" answer is wrong.

What does job shop laser marking cost per part?

Laser marking job shops generally run somewhere between $60 and $110 per hour. Jimani's shop rate is $110. At that rate, a simple logo or part number on small anodized aluminum parts — arriving bulk packed — works out to about $0.37 per part at 300 parts an hour, and gets invoiced at $0.40 to actually hit the shop rate once real-world utilization is accounted for.

The per-part price comes down to throughput, and throughput is mostly a handling problem. The actual mark is fast. Marking a bold Arial logo on anodized aluminum takes 2–3 seconds, and a single-line stick font drops that to 300 milliseconds. Pulling each part out of its packaging, locating it on a fixture, and repacking it after marking is what eats the hour. In our own shop, handling time exceeds marking time on most jobs.

The hourly rate isn't the whole invoice either. Expect a machine setup charge for each part type (ours is $37), a one-time graphic charge if there's a logo or complicated programming ($67 at Jimani), and additional handling charges if parts arrive individually wrapped and have to go back that way. Then add freight in both directions and a typical 3–5 day turnaround.

Outsourcing can still be a good deal with all of that included. Just total the extras first, because the true cost per part runs higher than the marking line item. What does an in-house laser marking system cost?

Less than it used to, and by a wide margin. Here is where our current systems land:

Those are starting prices for configured, tested systems, not stripped teaser numbers. Options move them: an X-Y table, a rotary indexer, a fume extractor, an extended Z axis, upgraded software. The most expensive system Jimani has ever sold came in at $33,000, and that one carried a long list of extras. Most shops land well below it.

The word doing the work in that table is hybrid. Our hybrid systems combine imported optical hardware — JPT MOPA laser modules, Galvo Tech scanheads, Opex F-theta lenses — with American-made control electronics and marking software, assembled, configured, calibrated, and burned in for 24 hours here in Oxnard before anything ships. That structure is why a 100-watt system today costs less than half what a 20-watt system did in 2013. The optical components got cheaper and better; the integration, calibration, and support are the parts that still have to be earned.

The operating cost side is where fiber lasers keep earning their keep. There are no user-serviceable parts, no consumables, and no laser maintenance. A fiber module produces its rated output from a standard 115VAC 15-amp circuit with cooling handled by built-in fans — compare that to the 4–5 kilowatts and external cooling an older YAG laser needed for 20 watts of output. Once the system is on your floor, the recurring cost is essentially operator time and a light bill.

When does an in-house laser marking system pay for itself?

At steady volume, faster than most engineers expect — and much faster than it did when systems cost three times as much. A shop outsourcing 10,000 small parts a month at $0.40 per part spends $4,000 monthly. Marking those parts in-house at 300 parts per hour takes about 33 operator-hours, or roughly $1,000 at a loaded rate of $30 per hour. That's about $3,000 saved every month, which pays back a $15,000 system in five months and a fully optioned $21,000 system in seven.

Run your own version of that math before trusting ours. The variables that move it most are volume consistency, part handling time, and what your operator's time actually costs. A shop marking 3,000 parts a month saves about $900 monthly and breaks even in roughly 17 months — a real decision now, where at 2013 system prices it wasn't close. A shop marking 25,000 parts a month breaks even in about two months and should probably stop reading.

The spreadsheet also misses things that matter. In-house marking means same-day turnaround instead of 3–5 days plus freight. It means no setup charge when engineering revises a part number, and no risk of a production line waiting on a truck. For shops with serialization or UID traceability requirements, it means marking happens inside your own quality system instead of a supplier's.

When a customer asks us whether to buy, we run these numbers with them — and when the volume doesn't support a purchase, we say so. We'd rather keep a good job shop customer than sell a system that sits idle.

When does outsourcing laser marking make more sense?

Outsourcing wins when volume is low or genuinely unpredictable, when the marking is a once-a-quarter event, or when nobody on your floor can own the machine. That last one gets underestimated. A laser system with no assigned owner becomes expensive shelf space no matter what it cost.

There's also a competence cost that doesn't show up in the quote. A job shop has already solved fixturing, parameter selection, and mark quality for hundreds of material and finish combinations. Getting a clean, repeatable black stain mark on stainless steel, or engraving 0.010 inches into steel (about 25 seconds per part, for reference), involves settings that take real time to dial in. If your parts are expensive and your runs are short, the risk of scrapping parts during your own learning curve can outweigh a year of shop invoices.

Mixed-material product lines used to settle the argument on their own. Fiber lasers handle metals and most plastics, while CO2 is the right laser source for wood, glass, and most organics, and one system has never covered both. What changed is the price of admission: a 30-watt fiber and a 30-watt CO2 together now run about $30,000, less than a single 20-watt fiber system cost a decade ago. Two lasers is no longer an automatic disqualifier — it's just a second line on the payback sheet.
